When the problem isn’t the practice, it’s the translation
If you’re trying to sell environmental products in agriculture: credits, lower-CI grain, “climate-smart” programs, resilience loans, etc. you’ve probably felt this:
- Buyers say they want lower risk and better stories
- Farmers are doing real, measurable things
- The math can work
…and yet the deals stall, shrink, or disappear.
After years of working across agricultural supply chains, on farms, in grain systems, in pilot programs, and inside buyer and lender conversations, one pattern keeps reappearing:
Environmental products don’t fail because of agronomy, modeling, or farmer willingness; they fail because organizations can’t translate the offering into how they buy, govern, and manage risk.
Across different market based instruments the same friction points show up. Below are the seven patterns that I’ve seen appear most consistently.
1. It doesn’t fit how they actually buy.
Procurement systems are built around stable categories: inputs, services, insurance, logistics, compliance. Your environmental product or program offer cuts across those buckets. It’s part agronomy, part data service, part risk product, part reputational hedge. That alone is destabilizing.
Even buyers who explicitly want these products still have to invent new buying pathways every cycle. For example, Microsoft’s Carbon Dioxide Removal program has to reinvent its procurement pathway every cycle. If the biggest buyers on the planet can’t standardize how they buy environmental products, no one else can either.
2. Reporting requirements don’t match operational reality.
Frameworks assume tidy, linear, traceable chains. Agriculture is blended, variable, distributed, multi-origin, and probabilistic.
Buyers often anchor to reporting requirements that simply aren’t implementable on the ground.
Identity preservation gets over-applied. Uncertainty gets misclassified. Data asks balloon far beyond what operations can actually produce. As one partner mentioned who is using multiple reporting platforms “they’re still competing on interpretation of vague methods that don’t offer comparable guidance”. When the method layer itself is muddy, it’s impossible for producers or buyers to reconcile reporting requirements with real operations.
This isn’t about lack of willingness. It’s about a fundamental mismatch between theoretical frameworks and physical supply systems.
3. Internally, they don’t agree on the problem they’re solving.
Sustainability thinks in terms of emissions and impact.
Procurement thinks in categories and cost.
Finance thinks in predictability and exposure.
Operations thinks in constraints and throughput.
Regulatory thinks in disclosures and defensibility.
Marketing thinks in differentiation.
A buyer may love your idea, but every function has a different definition of success. This leads to greater fragmentation. So if they don’t have a shared problem definition or goal clarity, they have no pathway to a decision.
4. The people who want it don’t control the budget.
This is one of the system’s largest failure modes.
Sustainability champions, agronomy teams, or innovation leads often understand the value first.
But procurement can’t classify the spend, finance can’t place the exposure, and operations doesn’t see where it fits.
Enthusiasm lives in one cost center.
Approval authority lives in another.
And the two rarely talk in the same language.
5. They can’t defend it internally.
Even when the buyer wants to move, someone eventually has to stand in front of CFO, audit, risk, or a governance committee and answer:
- What is this?
- What category does it fall under?
- What is the accounting logic?
- How does the risk work?
- How reliable are the claims?
- What happens if something goes wrong?
If they can’t articulate a credible pathway from data to accounting to risk to sign-off, the product stalls, not because the buyer doesn’t care, but because they can’t defend it.
6. They’re still recovering from earlier disappointments.
Many teams carry quiet scar tissue from:
- pilots that stalled
- platforms that didn’t scale
- over-promised models
- shifting frameworks
- claims that became uncomfortable
- products that created more admin work than value
- greenwashing attacks
This isn’t technical resistance. It’s emotional and reputational risk. People fear repeating the last failure, especially if they were the one who championed it.
7. The category is contaminated by weak or dishonest operators.
Often buyers aren’t rejecting you, they’re rejecting the worst thing they’ve seen in your category.
Method wars, overconfident claims, aggressive uncertainty suppression, durability exaggerations, double counting, selective boundary-setting, or “paper-mill” validation practices have created broad distrust.
This leads to “security theater”: unnecessary controls, endless due diligence, exaggerated skepticism all because the category has been distorted by past behavior.
What Strong Teams Do Differently
Across every one of these friction points, the teams that make real progress share a common discipline: they make their system visible. They start by clarifying the architecture of their program: its boundaries, flows, data logic, operational constraints, uncertainties, and accounting pathways. When the structure is visible, the team members understand what they’re building, what they’re measuring, what they’re asking others to trust, and how they can talk about it to others.
They also map the actors and incentives with precision. They know who influences decisions, who has which motivations, who decides, who vetoes, and what each function needs to feel safe. Most teams assume this alignment exists; the ones who succeed verify it, pressure-test it, and design around it.
From there, they translate operational reality into reporting reality, not the other way around. They ground their decision trees, data models, and program rules in what the system can deliver. This allows them to build a defensibility pathway from raw data to accounting treatment to risk framing to governance sign-off. Not because auditors demand it, but because internal confidence depends on it. When people can see how a claim survives contact with finance, legal, procurement, and risk, resistance drops quickly. And once a program or service can be clearly positioned among the other options buyers already recognize, the decision becomes far less ambiguous.
And perhaps most importantly, they surface assumptions and risks early. They run pre-mortems. They make uncertainty explicit. They create internal feedback loops that allow the system to evolve before it is locked in. This reflective capability is often the dividing line between teams that scale thoughtfully and teams that stall quietly.
None of these are fixed templates or a one size fits all playbook. They are conditions for clarity that must be adapted to each organization’s structure, incentives, and constraints. Clarity doesn’t eliminate uncertainty. It makes it navigable.
